Amazon Q3 miss brings $42.4 billion cash burn into focus

Amazon gave AI bulls the cash-flow number they feared. The Amazon Q3 miss paired a revenue and EPS shortfall with a trailing twelve-month free-cash-flow outflow of $42.4 billion, and the stock fell more than 6% in extended trading.

What happened

Net sales rose 12% to $201.9 billion, short of the $202.31 billion LSEG estimate, and diluted EPS was $1.89 versus $1.96 expected, CNBC reported. Operating income hit a record $28.1 billion and a 13.9% margin, but net income slipped to $20.7 billion, mainly because last year's print included a $9.5 billion pre-tax Anthropic gain.

AWS was the bright spot: sales jumped 39% to $46.0 billion, a $184 billion annualized run rate and the fastest growth in nearly five years, Amazon said. Advertising rose 11% to $19.64 billion and missed StreetAccount, while online stores grew only 2% to $68.47 billion after Prime Day shifted into the second quarter.

Capital spending stayed heavy. Purchases of property and equipment were $77.3 billion in the quarter, and Amazon held 2026 cash capex guidance at about $220 billion. Free cash flow swung to a $42.4 billion TTM outflow from a $14.8 billion inflow a year earlier. Fourth-quarter sales were guided to $240 billion to $247 billion, with the midpoint below the $244.5 billion consensus.

Jassy told investors AWS can become a trillion-dollar revenue business within five to ten years and that Trainium chips should be available externally late in 2027. Those are long-cycle claims against a short-cycle cash-flow print.

Why it matters

The Amazon Q3 miss lands one night after the Alphabet earnings miss and opposite Microsoft's still-positive free cash flow on Azure growth. Investors are no longer debating whether hyperscalers will spend; they are debating whether shareholders get paid for it.

CEO Andy Jassy still guided AWS growth above 40% in both 2027 and 2028 and said the company expects to "spend meaningfully more in 2027."

Retail and ads softness, partly blamed on Prime Day timing around the World Cup, kept the ex-AWS story from offsetting the capex shock. That mix leaves AWS carrying the valuation almost alone.

What's next

The stock's after-hours reaction and next week's peer prints will show how much of the AI spend scare is Amazon-specific. Full figures are in Amazon's third-quarter release.

Guidance for 2027 spend and any update on Bedrock monetization will matter more than one quarter's EPS miss if cash burn stays this large.

Cash-flow math is now the equalizer across Big Tech. Alphabet's negative free cash flow and Amazon's $42.4 billion trailing outflow put Microsoft's still-positive print in a different category, and investors are sorting the group on that axis first.

The call

We say Apple will be the world's largest company by market cap on October 31. Polymarket's "Will Apple be the largest company in the world by market cap on October 31, 2026?" market priced Yes at 63% at 08:16 MSK on Oct. 30. After the Amazon Q3 miss and Alphabet's cash-flow scare, Apple's relative balance-sheet story is the cleaner path to the top spot into month-end.
